AI for Stock and Waste Control in UK Hospitality: A Practical Guide
Stock and waste are where hospitality margins are won or lost. Yet only 12% of operators use AI for stock optimisation, compared with nearly half using it for forecasting and reporting (see our AI in UK hospitality research). That makes stock one of the biggest untapped opportunities for independent restaurants, pubs and hotels.
This guide explains what AI can realistically do for stock and waste, what data you need first, and a step-by-step way to start without expensive mistakes.
What AI can do for stock and waste
- Forecast demand by item. Use your EPOS sales history, bookings, day of week, seasonality, local events and weather to predict how much of each dish or product you’ll sell.
- Suggest orders and par levels. Turn the forecast and your recipes into recommended quantities for each supplier, so you order what you’ll use rather than what you used last week.
- Spot waste patterns. Analyse your waste log to show which items, days or prep stages create the most waste, and why.
- Check invoices and prices. Match supplier invoices to deliveries and orders, and flag price rises, short deliveries or substitutions.
- Support menu engineering. Combine dish popularity with up-to-date ingredient costs to show which dishes make money and which quietly lose it.
None of this replaces your head chef or bar manager. AI gives them better numbers faster; they still make the call.
The data you need before AI can help
- Item-level sales from your EPOS (ideally at least a few months)
- Costed recipes or specs with ingredient quantities
- Current supplier prices and invoices
- Regular stock counts
- A consistent waste log
- Bookings or covers data, if you take reservations
If these live in separate systems that don’t talk to each other, start there. Read do you need an ERP before you use AI? to see when connecting systems makes sense.
A 6-step plan to get started
- Cost your recipes. Without accurate specs, no tool can link sales to ingredient use.
- Start a waste log. Record what is wasted, how much and why, every day for at least four weeks.
- Count stock on a regular rhythm. Weekly counts of your highest-value items are enough to begin.
- Connect your data. Link EPOS, stock and purchasing, through integrations or an ERP, so figures flow without re-keying.
- Pilot forecasting on your top 20 items. Compare the AI’s suggested orders with what your team would have ordered, and track the difference in waste and stock-outs.
- Review weekly, then automate gradually. Once suggestions prove reliable, let the system draft orders for approval rather than placing them automatically.
Common pitfalls to avoid
- Dirty data in, bad orders out. Missing waste records or out-of-date recipes make forecasts confidently wrong.
- Automating too soon. Keep a human approval step until the numbers have earned trust.
- Ignoring the people. Kitchen and bar teams need to understand and trust the suggestions, or they will work around them.
- Buying a tool before fixing the process. Software can’t compensate for inconsistent counting or unrecorded waste.
